Sales Pipeline Automation Playbook
A sales pipeline full of manual data entry, forgotten follow-ups, and deal stages that nobody updates is a forecasting nightmare and a revenue leak. The automations that make the biggest impact on a sales pipeline are not the flashiest ones. They are the ones that run invisibly: moving a deal stage when an email is sent, creating a follow-up task when a proposal is opened, alerting the manager when a deal has been stuck in the same stage for 14 days, and triggering onboarding the moment a contract is signed. Stage 1: Lead Capture and Initial Qualification
Every inbound lead should enter the CRM within 60 seconds of form submission. That is not an aspiration — it is an automation. A Typeform or Calendly webhook, a Zapier trigger on a HubSpot form, or a Make webhook that receives form data from your website should create the CRM contact and deal record immediately, with Lead Source, Service Interest, Company Size, and an initial AI-generated qualification score (if you have connected an LLM step) populated automatically. The rep gets a Slack notification with the lead's details and a direct link to the deal record. Their job at this stage is to review and call within 5 minutes — not to enter data.
Stage 2: Proposal Tracking and Follow-Up Triggers
When a proposal is sent (a DocuSign or PandaDoc "Document Sent" webhook), the CRM deal should automatically move to the "Proposal Sent" stage with a Proposal Sent Date timestamp. This timestamp becomes the trigger for the follow-up sequence:
- Day 2: If deal stage is still "Proposal Sent" and no activity has been logged, create a CRM task assigned to the rep: "Follow up on proposal — [Company Name]."
- Day 5: If still "Proposal Sent," send the rep a Slack DM with the deal name, proposal amount, and a link to the deal — "5 days since proposal sent to [Company]. Any update?"
- Day 10: If still "Proposal Sent," alert the sales manager in Slack with the rep's name, deal name, and amount at risk.
- Day 14: If still "Proposal Sent," move the deal stage to "Stalled" and flag it in the pipeline report for manager review.
Stage 3: Contract Signed → Onboarding Handoff
The handoff from sales to delivery is where deals most often get delayed or dropped. Automate it completely. When DocuSign or PandaDoc sends a "Document Completed" webhook: move the CRM deal to "Closed Won," update the Close Date to today, create a new project record in Airtable or your PM tool, send the client the welcome email with the kickoff scheduling link, notify the delivery team in Slack with the project details, and create the standard onboarding task list for the account manager. The rep's role at this point is to make the warm introduction call — every other handoff step happens automatically.
Sales pipeline automations should make reps faster, not replace their judgment. Automate the data entry, the reminders, and the stage transitions — let reps spend their time on calls and relationships, not CRM housekeeping.
Stage 4: Lost Deal Analysis
When a deal moves to "Closed Lost," trigger an automation that: logs the close date and loss reason (from a required CRM field the rep filled in), sends the deal data to an Airtable "Lost Deals" table for analysis — for keeping that CRM data clean over time, see CRM data hygiene automation, and creates a 30-day re-engagement task if the loss reason was "Timing" or "Budget." Loss reasons of "No Fit" or "Competitor Won" skip the re-engagement task. Deal Stuck Monitoring
A separate scheduled automation runs daily and finds deals where the "Stage Updated Date" is more than N days in the past (with N varying by stage — Discovery deals stuck for 7 days, Proposal deals stuck for 10 days, Contract deals stuck for 3 days). For each stuck deal, it updates a "Days in Stage" calculated field and sends a weekly digest to the sales manager showing all stuck deals by rep and stage. This gives leadership a consistent "stuck pipeline" report without requiring anyone to build a custom CRM report.
