Agency onboarding is one of the highest-leverage processes to automate because it happens repeatedly, involves multiple handoffs, and sets the tone for the entire client relationship. This guide covers how to build an end-to-end automated onboarding flow — from contract signed to kickoff call scheduled — without a project manager manually herding every step. The Agency Onboarding Problem

Most agencies have an onboarding checklist that lives in someone's head, a Google Doc, or a Notion page that no one remembers to check. When a new client signs, the account manager manually creates a project folder, emails the intake questionnaire, sets up a Slack channel, adds the client to the project management tool, and schedules the kickoff. Each step is a hand-off, and each hand-off is a potential failure point. Automating this sequence cuts the time from "deal signed" to "kickoff call scheduled" from days to hours — and it works the same way every time.

The Trigger: What Starts the Onboarding Flow

The cleanest trigger for onboarding automation is a contract-signed event from your e-signature tool. PandaDoc, DocuSign, and HelloSign all offer Zapier triggers for "Envelope Completed" or "Document Signed." If your agency closes deals in a CRM, the alternative trigger is a deal stage change in HubSpot or Pipedrive from "Negotiation" to "Closed Won." Either trigger works — what matters is that it fires exactly once per new client and contains the client's name, email, service type, and contract value.

The Full Automated Onboarding Sequence

  1. Create the client record: Zapier trigger on PandaDoc "Document Completed" → Airtable "Create Record" in the Clients table with Company Name, Primary Contact, Email, Service Type, and Contract Value from the PandaDoc metadata.
  2. Generate the project: Airtable automation on "New Client record created" → create linked Project record with Status "Onboarding," Start Date = today, and Assignee = account manager assigned to this service type.
  3. Send the intake questionnaire: Zapier (continuing the same Zap) → Gmail "Send Email" action using a template with the client's name merged in, linking to a JotForm or Typeform intake form pre-filled with their email address.
  4. Create the Slack channel: Zapier → Slack "Create Channel" action named client-[company-slug] → invite the account manager, project lead, and any relevant team members via Slack "Invite Users to Channel."
  5. Set up the Google Drive folder: Zapier → Google Drive "Create Folder" action inside your Clients parent folder, named with the client's company name → share it with the client's email address with Commenter permissions.
  6. Schedule the kickoff call: Zapier → Calendly "Create One-Off Event Type" (or send a Calendly link via email) with a 60-minute window in the account manager's calendar, pre-populating the client's email as the invitee.

Tip: Don't try to automate every edge case in version one. Build the happy path first — the standard sequence for your most common service type — and run it for 30 days. Edge cases reveal themselves in practice. You'll know what to automate second once you see what still requires manual intervention.

Handling the Intake Questionnaire Response

Once the client submits their intake form, a second automation fires. This is where most agencies leave value on the table — they collect the intake information and then someone manually reads it and updates the project. Instead:

  • JotForm or Typeform "New Submission" trigger → Airtable "Update Record" on the linked Project, populating intake fields like Goals, Main Contact, Existing Tools, and Brand Assets URL
  • If intake is missing required fields, Zapier sends an automated follow-up email 48 hours later asking only for the specific missing information
  • When all required intake fields are populated in Airtable, an Airtable automation changes the Project Status from "Onboarding" to "Kickoff Ready" and posts a Slack message in the client channel: "Intake complete — ready for kickoff call"

Tracking Onboarding Health Across All Clients

Build an Airtable view filtered to "Status = Onboarding" with fields for Days Since Start (a formula: TODAY() minus Start Date), Intake Submitted (checkbox), Kickoff Scheduled (checkbox), and Slack Channel Created (checkbox). Sort by Days Since Start descending. Any client still in onboarding after 7 days without a completed intake should trigger an escalation — add an Airtable automation that sends a Slack DM to the account manager when Days Since Start exceeds 7 and Intake Submitted is unchecked.

Onboarding Automation Build Checklist

  1. Confirm the contract-completed or payment-succeeded trigger fires exactly once and includes client name, email, package, amount, and assigned owner.
  2. Create the Airtable client record first and capture its record ID for every downstream step.
  3. Send the welcome email within two minutes with the assigned rep, start date, intake link, and client portal or shared folder link.
  4. Create the Google Drive folder from a template with standard subfolders such as Contracts, Deliverables, Assets, and Notes.
  5. Create onboarding tasks in Asana, ClickUp, Trello, or Airtable with due dates calculated from the start date.
  6. Post a structured Slack notification with links to the Airtable record, project folder, and kickoff scheduling link.
  7. Run an end-to-end dummy client test before launch, including the intake form update back into the original client record.
