Automating Document Signing Workflows with PandaDoc and Zapier

The gap between "document sent" and "work started" is one of the most common sources of delay in a service business. A proposal sits waiting for a signature, gets signed on a Friday afternoon, and by Monday the team has forgotten what was agreed on. Or the contract is signed but no one creates the project, sends the invoice, or kicks off the onboarding sequence. PandaDoc has a solid Zapier integration that makes it straightforward to close these gaps — triggering CRM updates, billing workflows, and onboarding steps the moment a document is signed, without anyone manually monitoring an inbox.

What PandaDoc Exposes in Zapier

PandaDoc's Zapier integration is trigger-heavy, which is exactly what you want for post-signature automation. The triggers that drive most workflows are:

  • Document Completed — fires when all required recipients have signed. This is the highest-value trigger: it means the deal is done and downstream work should start.
  • Document Status Changed — fires on any status transition: sent, viewed, signed by one recipient, declined, expired. Useful for tracking engagement ("prospect viewed the proposal") and routing exceptions ("document declined — notify the sales rep").
  • New Document Created — fires when a document is created in PandaDoc. Useful for logging or notifying on high-value proposal activity.

On the action side, Zapier can create documents from templates in PandaDoc and send them — which enables inbound-triggered document sending (a form submission triggers a proposal, a CRM stage change triggers a contract). The combination of inbound and outbound actions is where the automation gets interesting.

The Signed Document Problem

Most teams have this problem: a document gets signed in PandaDoc, and the person who needs to act on it only finds out when they happen to check their email. The signed PDF is in an inbox thread. The contract terms are in the document. The start date is in a field that nobody exported to the CRM. Nothing happens automatically.

The fix is a Document Completed Zap that fires the moment all signatures are collected and routes the document data to every system that needs it. The PandaDoc trigger payload includes the document name, the recipient names and emails, custom field values you defined in the template, and metadata like the completion date. All of that can be mapped into downstream actions without any manual copying.

Post-Signature Workflow: CRM Update + Onboarding Trigger

The most common pattern: when a proposal is signed, mark the deal as Closed Won in the CRM and start the client onboarding sequence. Here's how that Zap is structured:

  1. Trigger: PandaDoc → Document Completed
  2. Action: HubSpot (or Pipedrive, Salesforce) → Find Deal by name or contact email — retrieve the CRM deal that corresponds to this document
  3. Action: CRM → Update Deal — set Stage to "Closed Won," set Close Date to today, log the signed contract URL from the PandaDoc payload
  4. Action: Airtable (or your project tool) → Create Record — create a new client project row with the contract start date, service scope from the PandaDoc template fields, and the assigned team member
  5. Action: Gmail → Send Email — send the client a welcome email with next steps, using the recipient email from the PandaDoc payload

The key detail is step 2: matching the PandaDoc document to the right CRM record. The most reliable match is the recipient's email address — your CRM almost certainly has the prospect's email on the contact record. Sending Documents from Templates on a CRM Trigger

The outbound direction — sending a PandaDoc document when something happens in another app — is equally useful. Common triggers:

  • A deal moves to "Proposal Stage" in the CRM → create and send a proposal from a PandaDoc template, pre-filled with the deal's contact name, company, and service details
  • A form is submitted on the website requesting a quote → create a PandaDoc document from a template and send it to the submitter's email within minutes
  • A new client is added to Airtable → generate an onboarding agreement from a template and send it for signature before the kickoff call

For this to work cleanly, your PandaDoc templates need merge fields — placeholders like {{client.name}} and {{contract.start_date}} — that Zapier fills in from the trigger data. Tracking Document Engagement Before the Signature

The Document Status Changed trigger is underused. When a prospect views a proposal but doesn't sign it within 48 hours, that is a signal worth acting on. A Zap on this trigger can:

  • Log "Proposal Viewed" to the CRM activity timeline the moment a recipient opens the document
  • Start a Zapier delay — if no Document Completed event fires within 48 hours after the view, send the sales rep a Slack notification to follow up
  • Trigger a sequence in your email tool to send a soft follow-up after a set window

The "document declined" status is equally important. When a recipient declines to sign, someone needs to know immediately — not when they check their PandaDoc inbox at end of day. A Zap on declined status can post directly to Slack with the recipient's name and the document title, so the sales rep can reach out the same day.

Invoice and Payment Trigger on Signature

For service businesses that bill on contract signature, the Document Completed trigger can kick off the billing step too. When a document is signed:

  1. PandaDoc → Document Completed (extract the contract value from a custom template field)
  2. QuickBooks or Stripe → Create Invoice — use the contract value, client email, and due date from the PandaDoc payload to create the invoice without manual data entry
  3. Email the invoice automatically, or send it after a human reviews it, depending on your preference

The contract value has to be a named field in your PandaDoc template for Zapier to extract it — a number that lives in a pricing table row will not appear in the trigger payload the same way. Structure your templates with this in mind when you set them up.
