Marketing agencies run on deliverables, deadlines, and client communication — but most agency operations still depend on manual handoffs, copy-pasted status updates, and project managers chasing approvals by email. This guide covers the Zapier automations that have the highest impact for marketing agencies: from lead intake to deliverable review to reporting. The Agency Operations Workflows That Cost the Most Time

After working with several marketing agencies, the same manual workflows appear every time: new business inquiries that don't get followed up quickly enough, onboarding checklists that require a PM to manually create project folders and task lists for every new client, campaign delivery reminders that depend on someone remembering to send them, and monthly reporting that requires someone to pull data from five platforms and paste it into a slide deck. Each of these is automatable. None of them requires a PM's judgment to execute — just their time, which is the problem.

Lead Intake: From Contact Form to CRM in 60 Seconds

An agency's first impression with a potential client often happens before a human gets involved. If it takes 4 hours to respond to a contact form inquiry because no one noticed the email, that opportunity is likely gone. The fix:

  • Website contact form (Typeform, Gravity Forms, or HubSpot Forms) submission → Zapier trigger fires immediately
  • Zapier creates a contact in HubSpot or Pipedrive with all form fields mapped, Lead Source = "Website," and Owner assigned based on service type from the form dropdown
  • Zapier sends a Slack DM to the assigned BDM: "New lead: [Name] at [Company] — interested in [Service]. Email: [email]. [HubSpot link]."
  • Zapier sends an automated acknowledgment email to the prospect: "We received your inquiry and a member of our team will reach out within [X hours]." — This manages expectations and confirms receipt without any human intervention.

Automating the Monthly Reporting Prep Process

  1. Schedule a Zapier Zap to run on the first business day of each month at 8:00 AM.
  2. Add Airtable: Search Records to find all active client records (Status = "Active").
  3. For each client, add a Gmail: Send Email step (or Slack message) to the assigned account manager: "Monthly report prep for [Client Name] — due by [date]. Please update the reporting template and schedule the monthly review call."
  4. Add Airtable: Create Record in your Tasks table for each client: "Prepare [Month] report for [Client]," Assignee = account manager, Due Date = 5th of the current month, linked to the Client record.
  5. If you use a reporting tool (AgencyAnalytics, DashThis, or Google Data Studio), add a step to trigger the monthly report generation via the tool's API or a Make scenario, reducing the manual data pull.
  6. When the account manager marks the task "Complete" in Airtable, an Airtable automation sends the report to the client via email with a templated message and the attached or linked report.

Tip: Don't try to automate the report content itself until the data sources are clean and consistent. The most common failure mode is agencies automating the delivery of reports that still require manual data correction. Fix data quality at the source first (consistent UTM tagging, proper conversion event naming, unified attribution model), then automate report generation. Garbage in, garbage out — automatically.

Campaign Task Auto-Generation on New Client Won

Every time an agency wins a new client, someone has to create the project in the project management tool, set up the campaign structure, and assign the team. This is perfect for automation. When a deal moves to "Closed Won" in HubSpot or Pipedrive, a Zapier Zap triggers: create the project in Asana or ClickUp with a standard template (kick off tasks, access credential requests, brand guide request, campaign architecture doc), assign the project manager based on the client's service type, create the Slack channel (#client-[name]), and add the relevant team members. What used to take a PM 45 minutes now happens before they even know the deal closed.

Client Approval Requests Without Email Chains

Approval tracking by email is invisible and unreliable. Instead, build an Airtable-based approval workflow: when a deliverable (ad creative, copy, landing page) is ready for review, an account manager changes the Airtable Deliverable Status to "Awaiting Client Approval." This triggers a Zapier Zap that sends the client a direct link to review the deliverable (in a client portal, Google Drive, or Figma), with a simple JotForm for recording their approval or revision feedback. When the form is submitted, the Deliverable Status updates automatically and the internal team gets notified with the client's response. Every approval now has a timestamp, a record, and an automatic next step.
